Not every process needs automation. Choosing which work to automate with AI matters more than choosing the right tool. A practical prioritization framework.
Companies usually start AI automation in the wrong place: the most visible task. Yet the right starting point is the most frequently repeated work that requires the least decision-making.
Before automating a task, ask two questions: How often does this work repeat? How much human judgment does each repetition require? High-frequency, low-judgment work — invoice classification, email routing, data entry — is where automation pays back fastest.
In our work for a logistics company, we found the operations team spent 40% of their day routing incoming emails to the right department. A single classification agent took over this work; the team refocused on real customer problems. The investment paid off in three weeks.
Conversely, trying to fully automate high-judgment work — contract negotiation, strategic pricing — usually ends in disappointment. Here you should position AI as a decision supporter, not a decision maker.
